How to make decisions when no one tells you what to do

When you work for someone else, decisions come with context. A budget, a deadline, a chain of command, a precedent. When you own the business, none of that is guaranteed. Every big choice comes with a cloud of uncertainty and nobody to hand the cloud to.

The best owners do not wait for certainty. They build a decision process. What do I know? What do I not know? What is the cost of waiting? What is the cost of being wrong? What would make me change my mind later?

Writing these down takes five minutes and removes a surprising amount of fog. Most bad decisions come from acting on one loud emotion instead of answering the quieter questions.

It also helps to name what is reversible and what is not. A pricing experiment is reversible. Hiring the wrong person is expensive to reverse. The more permanent the choice, the more time it deserves.

You will still be wrong sometimes. The goal is not perfect judgment. It is judgment you can explain and learn from.
